Every Pakistani online seller knows the pattern. An order comes in, it is packed and handed to the courier, the rider reaches the address, and the customer is not there, says they never ordered, or has changed their mind. The parcel comes back and you have paid the courier both ways for nothing.
Cash on delivery is not going away. It is how most customers in Pakistan are willing to buy from a store they have not used before. What you can change is which COD orders you send out. The cheapest filter available is asking the customer, on WhatsApp, before the parcel leaves.
Why COD orders fail
- Wrong or fake numbers. Typos, a friend's number, or deliberately fake details.
- Impulse orders. Especially from Facebook and Instagram ads, where ordering takes ten seconds and regret takes ten minutes.
- Duplicate orders. The same customer taps order twice, or orders again because they did not get a confirmation.
- Changed minds. The customer found it cheaper elsewhere, or the family said no.
- Nobody home. The customer did not know when the parcel was coming.
Every one of these is visible if you speak to the customer before dispatch. The problem is that phoning every order by hand does not scale past a few dozen a day.
The confirmation routine
- Ask as soon as the order arrives. Send the order summary on WhatsApp: items, total, delivery address, and "reply 1 to confirm, 2 to cancel". Fresh orders get answered far more often than day-old ones.
- Accept how people actually reply. Customers answer with 1, yes, ok, haan, ji, جی, or a thumbs up. A system that only accepts "YES" in capitals will mark real buyers as unanswered.
- Remind once, not five times. If there is no answer after a few hours, send one polite reminder. More than that annoys genuine customers and gets your number reported.
- Only pack what was confirmed. Confirmed orders go to packing. Declined orders are cancelled. Unanswered orders are held or phoned, not shipped blind.
- Record the outcome. Confirmed, declined and no-response should be statuses on the order, so you can see your confirmation rate by product and by ad.
What the message should say
Keep it short, specific and in the customer's language. Something like:
"Assalam o Alaikum Ayesha, thank you for your order from Zari Studio. 2 × lawn suit, Rs 6,400 total, cash on delivery to House 12, Street 4, G-11/2, Islamabad. Reply 1 to confirm or 2 to cancel."
- Use the customer's name and your store name, so it does not look like spam.
- Include the total, so there is no surprise at the door.
- Include the address, so wrong addresses get corrected before dispatch.
- Give a one-character answer. The easier the reply, the higher the confirmation rate.
Why WhatsApp works better than SMS or calls
SMS confirmations get ignored because most SMS in Pakistan is promotional, and replying costs the customer. Phone calls work but take staff time, and customers often do not pick up unknown numbers. WhatsApp is where the customer already talks to shops, the message shows your business name, and replying is free for them. It also leaves a written record if there is a dispute at the door.
Automating it
Doing this by hand works for ten orders a day. Past that, it needs to happen on its own. Measure it
Track three numbers every week: the share of COD orders confirmed, the share declined, and the return rate on confirmed orders versus unconfirmed ones. If a particular ad or product has a low confirmation rate, that is where the fake and impulse orders are coming from, and it is often cheaper to fix the ad than to keep paying for the returns.
Frequently asked questions
Will asking customers to confirm reduce my sales?
Genuine buyers confirm, usually within minutes. The orders you lose are mostly ones that would have come back as returns anyway, which cost you the courier fee twice.
What if the customer does not reply?
Send one reminder. If there is still no answer, hold the order and phone the customer, or decide by order value. Do not cancel automatically; some genuine buyers simply miss messages.
Do I need the official WhatsApp API for this?
No. Plain text confirmations work on a QR-connected number and on the Cloud API. On the Cloud API, a confirmation to a customer who has not messaged in the last 24 hours needs an approved utility template.
Can I ask for an advance payment for suspicious orders?
Many sellers ask for a partial advance through JazzCash or Easypaisa on high-value orders or for customers with a history of refusals. The confirmation message is a good place to ask.
